The Evolution of Agentic Adoption
Why the real AI advantage isn't learning AI, it's teaching AI about You!
Most companies are in a race to learn AI.
They’re building AI task forces.
✔ Rolling out ChatGPT and Copilot licenses.
✔ Sending employees to prompt engineering workshops.
✔ Publishing internal AI policies that are really just lists of don’ts.
I get it.
It feels like progress. It looks like leadership.
But here’s what I’ve come to believe after years of working with organizations navigating this shift: they’re running the wrong race.
Your competitors aren’t winning because their employees learned better prompts. They’re winning because they stopped teaching their people how to use AI - and started teaching AI how to work for them.
That distinction sounds subtle. It isn’t.
It’s the difference between AI as a tool your people occasionally pick up and AI as infrastructure that works for your organization around the clock, with context, judgment, and intent.
This piece is about that shift - what it looks like, why it stalls, and what it actually takes to move through it.
The Three Waves of AI Adoption
To understand where we’re going, it helps to name where most organizations actually are.
Wave 1 - The Prompt Era (where most orgs still are)
This is AI as a tool employees use individually. ChatGPT for drafts. Claude for summaries. Copilot for code. The ROI is real but incremental - an hour saved here, a first draft there. The problem is it doesn’t scale. It’s entirely dependent on the human remembering to use it, knowing how to ask, and having the time to iterate.
Wave 2 - The Skills Era (where progressive orgs are moving)
This is AI as a capability the organization builds - workflows, automations, integrations. AI does what it’s told, when it’s told. It’s more systematic than Wave 1, but it’s still largely task-based. You have to set it up for every scenario. It doesn’t generalize. And it still requires a human to hold the blueprint.
Wave 3 - The Agent Era (where the real leverage lives)
This is AI that operates with context, goals, and judgment. Not “do this task” but “here’s what I’m trying to accomplish, here’s how we work, here are the values we make decisions by - go.” The agent doesn’t wait to be prompted. It doesn’t forget the context from last week. It knows what matters and why.
Most organizations are investing heavily in Wave 1 while hoping Wave 3 ROI shows up on its own. It won’t. The bridge isn’t more training. It’s a fundamental shift in what you think AI is for.
Stop Learning AI. Start Teaching It.
Here’s the reframe that changes everything:
The organizations winning the AI race aren’t the ones with the most AI-literate employees. They’re the ones whose AI knows the most about them.
Think about what it takes to onboard a brilliant new employee. You don’t just hand them a task list. You give them orientation. You share the culture, the priorities, the decision-making philosophy, the unwritten rules. You tell them who matters, what success looks like, and how things actually get done around here.
AI agents require exactly the same investment.
The organizations building real competitive advantage right now are teaching their AI three things:
Goals - What are we trying to accomplish? What does success look like, specifically?
Context - Who are we? What do we value? How do we make decisions when things aren’t clear?
Workflows - How does work actually move through this organization? What are the real steps, not the org chart version?
Every hour you invest in teaching AI about your business pays dividends across every agent, every workflow, every team member who uses it. It’s organizational knowledge that finally scales.
And here’s the executive implication: the context, values, and strategic priorities that make AI agents genuinely useful - that knowledge lives at the top of the organization. Which means leadership isn’t just responsible for AI governance. Leadership is the most important input in the entire system.
The Adoption Killer Hiding in Plain Sight
Most AI adoption doesn’t stall because of technology. It stalls because of identity.
Employees who feel like AI is coming for their job don’t become AI champions. They become quiet resistors. They nod in the all-hands, then go back to doing things the way they’ve always done them. They use AI secretly but won’t advocate for it publicly. They wait to see who gets laid off before deciding how to feel.
This is the adoption killer no one talks about - and no prompt training course solves it.
The reframe that changes everything: You are not here to be replaced. You are here to become a manager of agents.
When employees understand that their role is shifting from doing to directing - that AI handles execution while humans provide judgment, context, and oversight - the fear doesn’t just reduce. It inverts. People start competing to build better agent workflows. They start teaching each other. They stop waiting for permission.
That’s not just adoption. That’s a cultural movement.
But it only happens when leadership creates the conditions for it:
Vision: Employees need to see what their role looks like with agents, not without them.
Quick wins: Early adopters need visible success stories that make others want in.
Safety: People need permission to experiment without fear of looking incompetent.
The organizations that get this move faster. Not because their AI is better - but because their people aren’t fighting it.
Risk, Policy, and the Governance Trap
At some point in every AI conversation, someone raises risk. And they should. But there’s a version of that conversation that becomes a trap.
The trap looks like this: leadership is uncomfortable with the unknowns of AI, so they move slowly, citing risk. Meanwhile, employees start using AI anyway - without policy, without oversight, without guardrails. This is sometimes called shadow AI, and it’s already happening in most organizations whether leadership knows it or not.
Moving slow doesn’t reduce risk. It just concentrates it in the dark.
A more useful frame is to get specific about what kind of risk you’re actually managing:
Data risk - What information can agents access, store, and share? Who owns the output?
Decision risk - What decisions can agents make autonomously? Where does the human stay in the loop?
Dependency risk - What happens when an agent fails? How brittle is the workflow?
With those three categories clear, you can build policy that’s actually useful - not a blanket slowdown, but a set of guardrails that define where agents can operate freely and where humans stay in the loop.
Good policy isn’t what slows adoption. Good policy is what makes aggressive adoption safe. The organizations that build governance early move faster later - because trust is already established.
This is the governance opportunity most organizations miss. Policy built in reaction to a mistake is always more restrictive than policy built in anticipation of scale.
The Three Questions to Take Back to Your Organization
The evolution of agentic adoption isn’t a technology story. It’s a leadership story.
The question isn’t whether AI agents will transform your organization. They will. The question is whether you’ll be directing that transformation or reacting to it.
Start with these:
Are we still teaching our people to use AI - or have we started teaching AI about us?
Have we given every employee a path to becoming a manager of agents - or are we letting fear quietly kill adoption?
Do we have the governance infrastructure to move fast safely - or are we using risk as a reason to wait?
The organizations building agent infrastructure right now are creating compounding advantages. The window to be an early mover is real - and it’s closing.
The good news: you don’t need perfect AI. You need a clear direction, a culture that isn’t afraid, and governance that enables speed rather than preventing it.
That’s not an AI problem. That’s a leadership problem. And that’s one you’re already equipped to solve.
